Welcome to another Toolkit Tuesday! Every week, our goal is to give you a practical leadership tool to put in your toolkit. This week, we’re diving into how to multiply your influence and build a healthier, high-performing team using the 100X Indicator.
The Challenge
Have you ever felt like you’re giving your best but still not seeing the impact you want? Or maybe you’ve noticed that your influence isn’t as positive as you’d hoped, with team members not fully engaging or operating at their best.
Last week, I met with the leadership team of a large organization. We were discussing how to grow leadership at every level of their organization, and it sparked a powerful question: What are you multiplying into your leaders? We talked about how important it is to be intentional about what gets passed down through the ranks. It’s not just about achieving results but about shaping the culture and capabilities of the entire organization.
Many leaders focus on achieving results but overlook the need to be 100% healthy themselves before multiplying that health to others. It’s like trying to pour from an empty cup—you can’t give what you don’t possess. As a result, many leaders find themselves feeling burnt out, stressed, and unable to truly elevate their team’s performance.
The Tool: 100X Indicator
The 100X Indicator is designed to help leaders assess where they are in terms of both personal health and influence. Here’s how it works:
Personal Health (The “100”): Start by asking yourself, “How healthy am I?” Rate yourself from 1 to 100, considering your current level of physical, emotional, and mental well-being. Most leaders find themselves in the 55-80 range due to busyness, stress, and a lack of intentional self-care. The goal is to move into the green zone (80+), where you’re truly operating at your best. If you’re below 55, it’s time to shift your priorities and focus on getting yourself healthy first.
Impact on Others (The “X”): Reflect on the kind of influence you’re having on others. Are you multiplying health and productivity (“X”), having a generally positive but reactive influence (“+”), detracting from others (“-”), or even creating division (“÷”)? The goal is to be proactive in multiplying your health and productivity to those around you.
By using the 100X Indicator, you can get a clear snapshot of where you are and identify steps to become a more intentional, impactful leader.
Why This Matters Now
Without personal health, leaders can quickly become a drain on their team’s productivity. Operating from a place of stress or burnout not only reduces your effectiveness, but it also negatively impacts the environment you create for your team. If your influence is mostly reactive or even negative, it’s likely holding back your team’s potential and creating a culture of disengagement.
The Result
That said, when you focus on becoming a 100X Leader, you bring positive, proactive energy to your team. As you grow healthier, your influence multiplies. You’ll create an environment where others feel energized, motivated, and ready to contribute at their highest level. Over time, this shift fosters a culture of growth, engagement, and consistent high performance.
Action Step
This week, take the 100X Indicator self-assessment:
Rate your current personal health from 1 to 100.
Assess your influence on others—are you intentionally multiplying health (“X”), reacting positively (“+”), detracting (“-”), or creating division (“÷”)?
Identify one specific step to improve your personal health or enhance your influence.
By increasing your self-awareness and intentionality, you can start to become the 100X Leader your team needs.
